Radiator Balancing: Get Even Heat in Every Room

If your heating is on but some rooms are roasting hot while others remain chilly, the issue is often radiator balancing rather than a faulty boiler. Uneven heating usually happens because hot water flows too quickly through some radiators, leaving others starved of warmth. With a bit of patience and the right approach, you can adjust your radiators to control the flow, ensuring hot water is shared more evenly throughout your home. This means every room can reach a comfortable, consistent temperature without wasting energy or turning up the thermostat unnecessarily. Radiator balancing is a simple yet effective way to improve your heating system’s performance and comfort.
Quick diagnosis: is it balancing or something else?
Before you adjust anything, it helps to work out whether you are dealing with air, sludge, a valve issue or an unbalanced system. The symptoms can look similar, but the fixes are very different.
Cold at top, warm at bottom: usually air in the radiator that needs bleeding.
Cold at bottom, hot at top: likely sludge or debris, often needs powerflushing.
One radiator stone cold, valve head loose or stiff: often a stuck thermostatic radiator valve (TRV).
Some radiators heat very quickly, others lag behind: classic sign your radiators need balancing.
Balancing works by slightly restricting the flow of hot water to the radiators that get hot first. This leaves more hot water available to reach the slower radiators, helping the whole system warm up together.
Safety note before you start
Heating pipes and radiators can get very hot, even too hot to touch. Always use a cloth or glove on hot valves and avoid leaning bare skin against pipework.
If you feel unsure at any stage, or you notice leaks or unusual noises, turn the heating off and contact a qualified heating engineer.
Tools you will need
You do not need specialist kit to balance radiators, just a few basic items most households already have.
Gather the following before you begin:
Radiator bleed key and a small towel
Adjustable spanner or dedicated lockshield valve key
Small flat-head screwdriver (for some lockshield caps)
Pen and paper or phone notes to record valve positions
Optional but helpful: clip-on or infrared thermometer
First make sure all your radiators are bled and your boiler pressure is within the recommended range. Balancing works best on a system that is otherwise healthy.
Understanding TRVs and lockshield valves
Each radiator usually has two valves. One is the user control, often a numbered thermostatic radiator valve on the front or side. The other, often with a plastic cap, is the lockshield, which is used to balance the system.
The TRV (or simple on/off wheel head) controls the room temperature and is for day-to-day use. The lockshield quietly controls how much water flows through that radiator and is what you will adjust for balancing.
Step-by-step radiator balancing method
1. Get the system ready
Turn your heating off and let the system cool for at least 30 to 60 minutes so all radiators start from roughly the same temperature. Open all TRVs and on/off valves fully by turning them anti-clockwise.
Remove the plastic caps from the lockshield valves. If they are push-on caps, gently lever them off with a screwdriver. Set them aside so you know which cap belongs where.
2. Set starting positions for lockshields
Turn all lockshield valves clockwise until they are fully closed, then reopen each one by a set amount, for example one full turn. Work methodically and note down how many turns or quarter turns you give each valve.
If you know which radiators are closest to the boiler (often the ones that normally get hot fastest), you can start those slightly more closed, for example half a turn, and radiators furthest away slightly more open, for example one and a half turns.
3. Warm the system and identify the quickest radiator
Turn the heating back on and set the room thermostat high so the boiler runs continuously. Give the system 15 to 20 minutes to warm up.
Walk around and find which radiator heats up fastest. This is usually one of the closest to the boiler and will be your reference radiator for balancing.
4. Measure and set the reference radiator
On the reference radiator, measure the temperature at the pipe or valve on the flow side (the hotter pipe coming into the radiator), then measure on the return side (the pipe leaving the radiator). If you do not have a thermometer, carefully use your hand to judge the difference.
You are aiming for roughly a 10 to 12 degree Celsius drop in temperature from flow to return. If the drop is small, gently close the lockshield a quarter turn and wait a few minutes, then check again. If the drop feels large and the radiator is only lukewarm, open the lockshield slightly.
5. Balance the remaining radiators
Once the reference radiator is set, move to the next closest radiator. With the heating still running, compare its flow and return temperatures in the same way.
Adjust the lockshield in small steps, allowing 3 to 5 minutes after each change for the temperature to stabilise. Aim for a similar temperature drop to the reference radiator. Farther radiators will usually need to be more open than closer ones.
6. Iterate and fine-tune
After you have been around all radiators once, go back to the start and check a few key radiators again. Adjustments on later radiators can slightly affect earlier ones.
You may need two or three passes around the house before everything settles. Many Sidcup homes have a mix of older pipework and different radiator sizes, so it is normal for balancing to take a bit of trial and error.
Common mistakes to avoid
One frequent issue is closing lockshield valves too much. If a radiator becomes barely warm or cold after adjustment, you have likely restricted the flow too far and should open the valve slightly.
Another mistake is mixing up TRVs and lockshields. Only adjust the lockshield for balancing and keep TRVs fully open until you are happy with the system, then set your preferred room temperatures.
People also rush the process and do not allow radiators time to stabilise after each tweak. Making several quick adjustments in a row makes it hard to see which change had which effect.
When to call an engineer instead
Balancing is very effective for uneven heating, but it cannot fix underlying system faults. It is time to bring in a heating engineer if you notice any of the following:
Two or more radiators that stay cold even with valves fully open
Boiler or pump making loud humming, whistling or banging noises
System pressure dropping repeatedly, or water discharged from the safety pipe outside
Several radiators cold at the bottom, suggesting sludge and a need for powerflushing
